How to review pricing and retail margins before entering the GCC

By Imad Saade

A product can be commercially attractive and still fail when the full route-to-market economics are not understood.

Start with the landed cost

The export or factory price is not the cost of selling in the GCC. The model needs to account for packaging, freight, insurance, duty where applicable, customs clearance, handling, local delivery and any other cost required to put the product into the market.

A price that looks profitable before these costs are included can become unworkable once the product reaches the partner or the customer.

Work backwards from the customer price

The proposed retail price should be tested against the customer, category and competitive context. From that retail price, the business can work backwards through retailer or distributor margin, channel fees, promotions and the brand's required gross margin.

This makes the commercial pressure visible. If the required price is too high for the customer or the remaining brand margin is too low, the issue is structural and should be resolved before the range is presented.

Test one representative SKU first

A complete SKU file is useful, but the first review can begin with one representative product. It should show the product cost, all known route costs, proposed wholesale or export price, proposed retail price, partner margin and the assumptions behind each number.

The purpose is to test the logic of the model. Once the structure works, the same method can be applied across the range and different price points.

Margins also depend on operating terms

Margin cannot be separated from MOQ, payment terms, returns, markdown responsibility, stock ownership, replenishment, delivery promise and marketing support. Two routes can show the same percentage margin and produce very different cash and risk outcomes.

The right question is not simply whether the percentage looks attractive. It is whether the full model gives both the brand and the partner enough room to execute and continue trading.
